The SME Automation Readiness Checklist
Score your business across 5 areas. See where automation will have the biggest impact.
How to use this checklist
Operations (4 items)
- Task handoffs between teams rely on email or verbal requests. Work stalls when someone forgets to forward a message or misses a Slack ping.
- You have recurring processes that follow the same steps every time. Onboarding, order processing, approvals — they happen daily but are still done by hand.
- Status updates require someone to check multiple tools and compile information. No single dashboard shows what's in progress, what's stuck, and what's done.
- Exceptions and edge cases are handled inconsistently. Two team members handle the same unusual situation in different ways because there's no defined process.
Sales (4 items)
- New leads wait more than 2 hours for a response. Enquiries sit in inboxes while reps finish other tasks.
- Follow-up sequences are manual or inconsistent. Some leads get three touches, others get forgotten entirely.
- CRM data is incomplete or out of date. Reps don't update records because it takes too long, so pipeline reports are unreliable.
- You can't see which leads are most likely to convert. There's no scoring, no prioritisation — just a list sorted by date.
Finance (4 items)
- Invoice chasing is done manually. Someone sends reminder emails, checks bank statements, and follows up by phone.
- Monthly reporting requires pulling data from 3+ systems. Accounting, CRM, spreadsheets — someone stitches it together every month.
- Expense approvals take more than 24 hours. Requests sit in someone's email queue until they notice.
- You've paid a duplicate invoice or missed a payment deadline in the last 6 months. Manual processes create errors that cost real money.
Customer Experience (4 items)
- Customers contact you to ask for status updates. They don't know what's happening with their order, project, or request until they chase.
- Onboarding new customers takes more than 3 manual steps. Welcome emails, access setup, document collection — all done by hand.
- Support tickets are triaged manually. Someone reads every ticket, decides the priority, and assigns it to the right person.
- Customer feedback is collected but rarely acted on systematically. Surveys go out, responses come in, and then nothing happens.
Reporting (4 items)
- Weekly or monthly reports are compiled manually in spreadsheets. Someone spends hours pulling numbers from different sources.
- You don't have real-time visibility into key metrics. You find out about problems after they've already caused damage.
- Different teams report the same metric differently. Sales says one number, finance says another, and no one knows which is right.
- Compliance or audit reporting is a scramble. When regulators or auditors ask for data, it takes days to pull it together.
Your score
0–6: Early Stage. Your business has some automation opportunities, but you're not yet feeling acute pain. Start by mapping your most time-consuming process and consider a single pilot workflow.
7–13: Ready to Pilot. You have clear inefficiencies that are costing time and money. A single automated workflow could save 5–10 hours per week. The Fit Test will pinpoint exactly where to start.
14–20: High Potential. Your business is ripe for automation across multiple areas. You're likely losing 15+ hours per week to manual work that AI agents could handle. A discovery call will help prioritise the biggest wins.

The Business Case Builder
Everything you need to justify automation spend to your board — with UK benchmarks and a ready-made template.
Why you need a business case
Most SME leaders know automation would help, but struggle to quantify it. Finance directors want numbers. Board members want risk mitigation. This guide gives you both — with UK-specific data you can use immediately.
Section 1: The real cost of manual work
UK salary benchmarks for roles most affected by manual processes:
| Role | Avg. Salary | Hourly Cost (loaded) |
|---|---|---|
| Office Administrator | £25,000 | £18/hr |
| Accounts Assistant | £28,000 | £20/hr |
| Operations Coordinator | £32,000 | £23/hr |
| Sales Executive | £35,000 | £25/hr |
| Customer Service Manager | £38,000 | £27/hr |
Loaded cost includes employer NI, pension, and overhead. Source: UK ONS Annual Survey of Hours and Earnings + 30% uplift for employment costs.
The formula: (Hours spent on manual task per week) × (Loaded hourly rate) × 52 = Annual cost of that task.
Section 2: Worked ROI example
Based on a real SMEAutomate deployment (BrightPath Accounting, 22 employees, 3 workflows):
| Manual hours per week (across 3 workflows) | 32 hours |
| Average loaded hourly cost | £22/hr |
| Annual cost of manual work | £36,608 |
| SMEAutomate Ops Pack (annual) | £24,000 |
| Hours automated (20 of 32) | 63% |
| Annual savings from automated hours | £22,880 |
| Additional revenue from redeployed time | £15,600 |
| Net annual benefit | £14,480 |
The real payback: BrightPath didn't reduce headcount — they redeployed 20 hours/week of skilled staff time to client advisory work, generating an additional £300/week in billable fees. Payback period: 4 weeks. Average payment time dropped from 45 to 18 days, improving cash flow by £120K in working capital.
Section 3: Common objections (and responses)
- "We can't afford it right now."
- The Pilot plan starts at £500/month — less than 3 days of an admin's time. If the first workflow doesn't save more than it costs within 90 days, you've found out cheaply.
- "Our processes are too complex / unique."
- That's actually the ideal use case. AI agents handle exceptions and edge cases that simple rule-based automation can't. The more complex the process, the greater the time savings.
- "We tried automation before and it didn't work."
- Previous attempts likely used rigid if-then rules. AI agents adapt to context, handle variations, and escalate intelligently. We also start with one workflow so the risk is minimal.
- "What if it breaks?"
- Every agent action is logged and auditable. Agents pause and escalate to a human when they encounter something unexpected. You're always in control.
- "The team will resist it."
- We don't replace people — we give them back the hours they lose to admin. In every deployment, staff satisfaction improves because they spend less time on tasks they dislike.
Section 4: One-page business case template
Business Case: Workflow Automation Pilot
Problem: [Describe the manual process — e.g. "Invoice chasing takes 8 hours/week across two team members"]
Cost of status quo: [Hours/week] × [Loaded hourly rate] × 52 = £[annual cost]. Plus: error rates, delayed cash flow, staff frustration.
Proposed solution: Deploy an AI-powered workflow via SMEAutomate to automate [process name]. Pilot plan at £500/month.
Expected outcome: [X] hours/week freed. [Y]% reduction in errors. Payback within [Z] weeks based on comparable deployments.
Risk mitigation: Rolling monthly contract. No long-term commitment. One workflow to prove value before expanding.
Decision requested: Approve a 3-month pilot starting [date].

5 Workflows Every SME Should Automate First
The five highest-impact automations — with time-saved data, before/after breakdowns, and a prioritisation matrix.
Why these five?
After deploying AI agents across dozens of UK SMEs, these five workflows consistently deliver the fastest payback and highest time savings. They work across industries, they integrate with tools you already use, and they prove value within weeks — making them the ideal starting point.
1. Lead follow-up automation
The problem: New enquiries arrive by email, web form, phone, and social media. Reps are busy. Leads wait hours — sometimes days — for a response. By then, the prospect has moved on.
Before: Lead arrives → sits in inbox → rep notices (eventually) → manual CRM entry → generic follow-up email → no tracking.
After: Lead arrives → AI agent captures and enriches data instantly → scores intent → assigns to right rep → triggers personalised follow-up sequence → tracks engagement → escalates hot leads.
Typical time saved: 6–8 hours/week. Response time improvement: from 4+ hours to under 5 minutes.
2. Invoice chasing
The problem: Someone on your team spends hours each week checking who hasn't paid, sending reminder emails, making phone calls, and updating spreadsheets. Late payments hurt cash flow. Chasing is demoralising.
Before: Check accounting system → identify overdue invoices → draft reminder emails one by one → send → log in spreadsheet → follow up again next week → escalate (maybe).
After: AI agent monitors payment status automatically → sends graduated reminders (friendly → firm → final) → adjusts tone and timing based on client history → escalates to a human for problem accounts → logs everything.
Typical time saved: 5–8 hours/week. Payment improvement: average days-to-payment reduced by 40–60%.
3. Customer status updates
The problem: Customers call or email asking "What's happening with my order / project / request?" Your team drops what they're doing to check, then manually replies. Multiply by 10–50 customers and it eats the day.
Before: Customer calls → staff member stops current work → checks system → compiles update → replies by email or phone → repeat for every customer.
After: AI agent monitors project/order milestones → sends proactive updates at key stages → customers get notified before they need to ask → agent handles "Where's my X?" queries instantly via email.
Typical time saved: 4–6 hours/week. Customer satisfaction: inbound status queries reduced by 50–70%.
4. Approval routing
The problem: Purchase orders, expenses, holiday requests, and document sign-offs all need approval. Requests get buried in email. Approvers forget. Work stalls while everyone waits.
Before: Requester emails approver → approver doesn't see it → requester follows up → approver eventually replies → requester proceeds → no audit trail.
After: Request submitted → AI agent routes to correct approver based on type, amount, and org rules → sends notification via preferred channel → auto-reminds after 24h → escalates if needed → full audit log.
Typical time saved: 3–5 hours/week. Approval speed: average time from request to decision reduced by 70%.
5. Weekly/monthly reporting
The problem: Someone (usually the most Excel-literate person) spends hours pulling data from multiple systems, copying into a spreadsheet, formatting, and emailing it out. The data is stale by the time it arrives.
Before: Log into CRM → export data → log into accounting system → export data → log into project tool → export data → paste into spreadsheet → format → create charts → email to stakeholders.
After: AI agent pulls data from all sources on schedule → compiles report with consistent formatting → highlights anomalies and trends → distributes to stakeholders → available on demand.
Typical time saved: 4–8 hours/week. Data freshness: from weekly snapshots to real-time dashboards.
Prioritisation matrix
Use this to decide which workflow to automate first:
| Workflow | Time Saved | Complexity | Revenue Impact | Start Here? |
|---|---|---|---|---|
| Lead follow-up | High | Medium | High | Yes |
| Invoice chasing | High | Low | High | Yes |
| Customer updates | Medium | Low | Medium | Yes |
| Approval routing | Medium | Medium | Low | Good second |
| Reporting | High | High | Low | After pilot |
Our recommendation: Start with whichever workflow causes the most day-to-day pain. Lead follow-up and invoice chasing typically deliver the fastest, most visible results.
